Start with a real example.
Choose a recurring task and walk through one recent case with the person who handled it. Write down what started the work, what information arrived and what a successful outcome looked like.
Record the handoffs.
For each step, note the tool, the person responsible and the information passed to the next person. Include waiting, copying, checking and chasing a reply. These small actions are often where time disappears.
Include the exceptions.
Ask what happens when information is missing or someone needs to make a decision. Mark which steps should require approval. A useful process map describes everyday reality, including the awkward cases.
Choose a manageable first version.
Agree on one clear start and finish. Use the map to discuss scope, questions and ownership with your implementation partner before expanding into adjacent processes.
